Innovation: processes and continuous improvement

In an industrial machinery workshop, much of the time is not lost on repairs: it is lost between one repair and the next. Looking for a tool, waiting for a spare part that was never ordered, redoing a job done wrong, moving a machine from one place to another, or not knowing which order to take on next. That downtime is not billed, but it is paid for in hours, in delivery times and in team stress.

Almacar Strategy's innovation area focuses on helping your workshop produce more without working more hours. We observe how a job comes in and progresses from the moment the machine arrives until it is delivered, we identify where it gets stuck, and we apply proven process improvement methodologies —Lean and 5S— adapted to the reality of a workshop, not that of a large factory. The goal is to gain capacity and order with the resources you already have, and to reserve investment in machinery for when it genuinely pays off.

What it includes

  • Process mapping and optimization. We map the real path of a job through the workshop —reception, diagnosis, repair, testing, delivery— to see where waits, bottlenecks and steps that add no value arise.
  • Downtime reduction. We tackle the most expensive losses: waits for spare parts, searching for tools, rework and unnecessary internal movements.
  • Lean and 5S methodology. We implement order and standardization in the workshop (sort, set in order, shine, standardize and sustain) so that everything has its place and every job is always done in the best known way.
  • Machinery sizing and renewal. We analyze whether the current machinery is the right one and is well used, and we assess when it pays off to repair, renew or add equipment according to its real use and its return.
  • Continuous improvement culture. We leave the team a simple routine to detect problems, propose improvements and measure whether they work, so that progress does not depend on a one-off consultancy.

Deliverables

The service takes shape in practical documents, designed to be applied in the workshop and not to be left in a drawer:

  • Process diagnosis with a map of the current workflow and the main points of lost time and value.
  • Prioritized improvement plan with concrete actions ordered by impact and effort, so you start with what pays off most.
  • Layout proposal with a workshop arrangement that reduces movements and improves the flow between areas and workstations.
  • Machinery renewal plan with investment priorities, alternatives and the estimated return of each piece of equipment.

Real examples

Representative cases of the kind of improvement we achieve in industrial machinery workshops:

  • Hours lost looking for tools. In one workshop, the technicians spent a noticeable part of the day looking for tools and consumables scattered around with no criteria. With a 5S plan and well-defined points of use, every tool got its place back: searches were cut and the number of jobs finished per day increased without extending the working day.
  • The bottleneck in diagnosis. Another workshop was piling up machines waiting because everything depended on a single person for the initial diagnosis. By mapping the process, we saw the jam and reorganized the flow and the preliminary steps, so that machines went into repair sooner and the delivery time was shortened.
  • Rework due to lack of a standard. In a third case, certain jobs kept coming back because of faults that recurred depending on who did them. By standardizing the procedure and keeping it visible at the workstation, rework and returns dropped, with the savings in time and materials that this brings.

Frequently asked questions

Isn't Lean only for large factories?

No. Lean is a way of eliminating what adds no value, and that fits a small workshop just as well as a large industry. We adapt the tools to the size and pace of your workshop: no bureaucracy or boards that are impossible to maintain, just practical changes that you notice day to day.

Do I have to stop the workshop to apply the improvements?

There is no need to stop. The diagnosis is done by observing normal work and the improvements are introduced gradually, prioritizing those that deliver quick results without interrupting deliveries. The aim is exactly the opposite: for the workshop to run better while it keeps producing.

Will I have to buy new machinery?

Only if it genuinely pays off. Most of the improvements in capacity and order are achieved by optimizing processes and making better use of what you already have. Machinery renewal is proposed when the analysis shows a clear return, and always with priorities and alternatives so that you decide based on data.
