Finance: cost control and profitability

Most industrial machinery workshops invoice well and yet have no real certainty about how much they earn. The reason is almost always the same: they work with the sales figure and the bank balance, but not with the real cost of each service. Without that information, it is impossible to know which repairs are profitable, which rates have become outdated, or why some months are tight on cash despite having plenty of work.

In the finance area of Almacar Strategy, we put clear numbers on your workshop. We analyse what each hour of labour, each spare part and each type of intervention truly costs, and we turn it into margins, KPIs and a cash flow forecast you can review every month. The goal is not to do your accounting —your accountant already handles that— but to give you the dashboard you need to make pricing, spending and growth decisions with data, not on hunches.

What it includes

  • Cost and margin analysis by service. We calculate the real cost per workshop hour (labour, occupancy, energy, machinery depreciation) and the margin of each type of job: repair, maintenance, machining, spare parts or on-site service.
  • Financial dashboards and KPIs. We define the indicators that truly matter in a workshop —revenue per technician, occupancy rate, gross margin, average ticket, collection period— and bring them together in a panel that is simple to update.
  • Cash flow control and forecasting. We build a forecast of receipts and payments over several months to anticipate cash strains, stock peaks or tax due dates before they bite.
  • Price and rate review. We review the labour rate and the margin on spare parts so that they cover costs and reflect the value of the service, without losing competitiveness against other workshops in the area.
  • Spending reduction. We identify recurring excess costs —suppliers, energy, insurance, subscriptions, idle stock— and propose specific adjustments with their estimated savings.

Real examples

These are representative cases of the kind of situation we come across in industrial machinery workshops:

  • The flagship service that was making a loss. A workshop was convinced that its most requested line was the most profitable. By correctly allocating labour and occupancy costs, we discovered that this service had a negative margin: it was sustained by other jobs. With an adjusted rate and a change in the scope of the service, that line went from draining margin to contributing it.
  • Cash strains with a full workshop. Another workshop had plenty of work but only just made it to the end of the month. The cash flow forecast showed that the problem was not the margin, but the gap between paying for spare parts in cash and collecting from customers at 60 days. By adjusting collection terms and anticipating the critical months, the cash troubles disappeared.
  • Spare parts with no margin control. A third workshop had applied the same markup to all spare parts for years. On reviewing purchase prices and margins by family, we found references that were being sold almost at cost. A new margin policy by spare part type recovered profitability without affecting customers' perception of price.

Frequently asked questions

Does this replace my accountant or tax adviser?

No. Your accountant handles official bookkeeping, taxes and legal obligations. We work on the management side: real costs, margins, KPIs and cash flow so that you can decide. Both services are complementary and, in fact, we rely on your accounting data to carry out the analysis.

Do I need to have management software or a lot of data to start?

It is not essential. We start with whatever information you have —invoices, job sheets, statements, a spreadsheet— and from there we build the cost model and the dashboard. If it helps, we assist you in organising the data so that monitoring is easier in the future.

How soon do I see results?

The cost and margin report and the first cash flow forecast are usually ready within a few weeks, so you get a clear picture very soon. Profitability improvements from rates or spending reduction become noticeable from the first monthly close in which you apply the changes.
