7 hidden costs that eat away at your workshop's margin

Most industrial machinery workshops know fairly precisely how much they bill, but very few know how much they really earn on each repair. Between the invoice and the actual profit there is a steady drip of costs that appear on no line of the quote and that, added together, can easily eat up between 5 and 15 margin points. These are the hidden costs: small, recurring and almost invisible in the day-to-day. Below we review the seven most common ones and how to start spotting them.

1. Workshop downtime

The time a mechanic spends looking for a tool, waiting for a part, moving a machine or checking a query is not billed, but it is paid all the same. In an average workshop, between 20% and 35% of the working day is lost to these micro-stoppages. The key is not to squeeze the technician, but to measure: time how many real productive hours you get over a week compared with the hours paid. That difference is money you are already losing.

2. Idle stock in the warehouse

Every spare part that has sat on the shelf for months is tied-up capital that generates nothing and that, on top of that, takes up space, deteriorates or becomes obsolete. Many workshops buy 'just in case' and end up with thousands of euros frozen in references that turn over once a year. Classify your inventory by turnover (a simple ABC) and adjust purchasing to real demand. Freeing up that cash is usually the most profitable quick win.

3. Rework and warranties

A repair that comes back is the most expensive margin leak there is: you pay for the labour twice, sometimes the material, the transport and, above all, the customer's trust. Every warranty job should be logged with its root cause. If you do not measure how many jobs you repeat each month, you will not be able to tell whether the problem lies in a rushed diagnosis, in training or in an unreliable parts supplier.

4. Energy and compressed air

Compressed air is one of the most expensive services in the workshop and, at the same time, the one most wasted: a pinhole-sized leak running all day can cost hundreds of euros a year. Add to that oversized compressors, lighting left on in empty areas and equipment on standby. A basic energy audit and checking for leaks in the air network usually pay for themselves within a few months.

5. Outdated prices and rates

Many workshops are still applying the same hourly rate as three or four years ago, while the costs of labour, energy and spare parts have not stopped rising. The result is that every hour worked leaves a smaller margin than before without anyone noticing. Review your rate at least once a year, pass on cost increases and differentiate the price by type of job: routine maintenance does not cost the same as an emergency repair.

6. Overtime due to poor planning

Recurring overtime is rarely a sign of too much work; it is usually a symptom of poor planning. Badly staggered emergencies, quotes accepted with no real slot in the schedule or parts that arrive late force you to extend working days that are paid at a premium rate. Simple weekly planning, with room for the unexpected and realistic delivery commitments, reduces the extra cost and, along the way, staff turnover.

7. Lack of KPIs

The hidden cost that encompasses all the others is not measuring. Without indicators —margin per work order, billable versus paid hours, stock turnover, rework ratio— decisions are made on intuition and the leaks go unnoticed for years. You do not need a complex system: start with four or five KPIs reviewed every month. What gets measured can be improved; what is not measured, you pay for.
